Water Heater Repair vs. Replace: How to Make the Right Call (Oceanside Homeowner's Guide)
Here's the honest truth: as a plumber, I make money either way — on the repair and on the replacement. So when I tell a homeowner which one is right for their situation, they know it's a straight answer.
After 45 years in Oceanside and North County San Diego, I've developed a simple framework for this decision. Here it is.
The $500 Rule
A useful rule of thumb: if the repair cost exceeds 50% of the unit's replacement cost, replacement is almost always the better long-term financial decision. Here's why: a unit that needs a major repair is already showing its age. Paying $500 to repair a 10-year-old heater often means another $300 repair in 18 months.
Always Repair (If Cost Is Reasonable)
These repairs are almost always worth doing on a unit under 8 years old in otherwise good condition:
- Thermocouple replacement: $150–$250. Fixes pilot that won't stay lit.
- Anode rod replacement: $200–$350. Extends tank life significantly if caught before corrosion sets in.
- Pressure relief valve replacement: $150–$250. Safety-critical, always worth addressing.
- Thermostat or heating element: $150–$300 on electric units.
- Flush and clean: $150–$250. Restores efficiency and extends life.
Consider Replacement Instead
- Tank is corroding or leaking from the body (not fittings) — tanks cannot be patched
- Unit is 10+ years old and requiring a repair over $300
- Multiple repairs in the past 2 years — compounding issues signal end of life
- Significant sediment buildup that a flush won't fully resolve
- Efficiency has dropped noticeably (running out of hot water, rising gas bills)
Special Case: Tankless Water Heaters
Tankless units have much longer expected lifespans (20+ years with proper maintenance) and more replaceable components. A $400–$600 repair on a 7-year-old Navien or Rinnai unit is almost always worth doing. The economics shift considerably for a poorly maintained unit with scale buildup — at that point, heat exchanger damage may make replacement the right call.

The Age + Condition Formula
Here's the quick mental model I use in the field:
- Under 7 years old, good condition: Repair makes sense for most issues
- 7–10 years old, mixed condition: Case-by-case — depends on repair cost and what else we find
- Over 10 years old: Only repair if it's a minor, low-cost issue; otherwise budget for replacement
